# Onboarding is a retention lever, not a *checkbox*.

Retention is mostly decided in the first two weeks. By the time churn shows up, the *onboarding* that caused it is long over.

Teams tend to treat onboarding as a setup task: get the customer logged in, walk them through the features, mark it done. But onboarding isn't the prelude to the customer relationship, it largely determines it. The behavior in the first two weeks predicts retention over the following year more reliably than almost anything that happens later, which means onboarding is a retention lever disguised as a checklist.

## Activation is the milestone that matters

Logging in isn't activation. Activation is the moment a customer does the thing that delivers the value they signed up for, the first reconciled report, the first synced integration, the first invitation sent to a teammate. Until that moment, the subscription is at risk no matter how complete the setup looks.

- Define activation as a specific action tied to your core value, not a tour completed.
- Measure time-to-activation; the longer it takes, the lower the eventual retention.
- Track whether activation happened at all, not just whether onboarding was "finished".

> A customer who never reached the value isn't onboarded. They're a future cancellation with a login.

## Put activation in your lifecycle data

If activation lives only in a product analytics tool, it never reaches the people making retention decisions. Modeling activation milestones in the same lifecycle data that holds subscriptions and revenue lets you see the link directly: which cohorts activated, how fast, and what their retention looked like as a result. That's what turns onboarding from a checkbox the team marks done into a lever the business can actually pull.
